What to prepare
A feed with categories and promotions
Each row filters on one thing: a category, a brand or "on promotion". The feed must carry those fields, with stock and prices.
A place on the home page
The rows render through the tag; your team places them once. Check the width on a phone.
The weekly theme calendar
The themes your team already plans. Each becomes a title and one filter; the products inside are picked per shopper.

Available products, the shopper's language, and the theme's filter. No manual boosts inside a row.

Check that views, carts and searches arrive on profiles: the rows are ranked from them.
Create the first three rows
A title and one filter each, in minutes. The agent ranks the products inside for each shopper.
Keep a holdout
Part of the shoppers see the rows with the same products for everyone, so the per-shopper ranking can be measured.
Rotate weekly
Change titles and filters with the calendar. The ranking inside follows each shopper on its own.
Read it per row
Orders per 100 clicks for each row, next to the category pages, from the first week.
Extend to category pages and email

What to look at, and when

Common mistakes
Boosting products inside a row. The row is personal because the agent ranks it; a manual boost makes it the same for everyone again.
Too many rows. Three to five on the home page; more and each one earns less.
Rows that never rotate. The theme is what the team brings; a stale theme loses the shopper before the ranking helps.
A filter that leaves five products. Pick themes with enough products to rank per shopper.
Reading the rows without the holdout. A themed row always gets clicks; whether the per-shopper ranking adds orders only shows against shoppers who saw the same products as everyone.
